Challenge

Yesplan, part of Activity Stream, was at a tipping point after the integration. The Belgian engineering team was losing clout due to unclear roles, high operational pressure and a lack of clear leadership. The focus was mainly on maintenance, causing product development and innovation to stagnate. At the same time, there was a growing need for structure, clear priorities and a team set-up that once again offered trust, ownership and growth perspectives.

Solution

We supported Yesplan in redesigning their engineering structure. We brought clarity to roles, governance and mandate. We also guided the creation of a forward-looking team structure with a strong Product Operations Lead as the pivotal figure. In this way, we once again created calm, focus and a clear basis for sustainable product development and collaboration.

Result

EMPWR

Challenge

EMPWR, an international scale-up in the food industry, achieved strong revenue growth to €500 million in five years, including through acquisitions. To sustainably support this growth, the IT organization had to evolve rapidly along with it, and a redesign of structure, roles and leadership became imperative.

Challenge

NMBS sought a new CIO for IT subsidiary Ypto who could lead a complex architectural modernization without compromising operational continuity. After previous changes at the top and given the enormous social impact on millions of travelers, the pressure on the Executive Committee was particularly high to choose the right one from among four internal candidates.

Solution

We developed a modular assessment program to objectively validate both the technical authority and leadership maturity of candidates:

 

  • In-depth expert jury: an independent panel consisting of two external CIOs and two Amon partners provided critical and balanced judgment.
  • Strategic simulations: customized case studies (including Digital Rail 2030) complemented by technical-operational in-depth interviews to test vision and execution power.
  • Cross-sectional 360° feedback: more than ten comprehensive benchmark interviews with key stakeholders to measure real internal support and actual impact.

Result

The project provided clear comparative insight between the four top candidates:

 

  • Objective ranking: candidates were objectively ranked on 8 critical CIO competencies.
  • Risk analysis: for each candidate, not only strengths but also critical areas of concern and degree of internal support were uncovered.
  • Concrete recommendation: the exercise resulted in a unanimous recommendation for the most suitable candidate, including an onboarding and development plan for the first 100 days.

Conclusion: this methodology allowed SNCB to fill the key position with full confidence, based on objective data and broad-based feedback.
